Travelers are asking AI assistants where to stay. Here's what makes an assistant recommend an independent hotel — and what gets you skipped.

A traveler looking for a room in your town used to open Google and type the town name plus "hotels." A growing share now open ChatGPT or Google's AI Mode and ask a question instead: somewhere quiet near the lake, under $180, free parking, late check-in. The assistant comes back with a short list of properties. If yours is not on it, you were never in the running, and you will never see the search that skipped you.

## Why do AI assistants recommend OTAs instead of my hotel?

Because the OTAs give AI platforms something most independent hotel websites don't: structured property facts, live rates, and a booking link a machine can actually complete. An assistant recommends what it can verify and act on. When it cannot read your data, it hands the guest to Booking.com, and the commission goes with them.

Hotel commercial platform Lighthouse calls this [the discovery-to-booking gap](https://www.mylighthouse.com/resources/blog/hotel-ai-bookings) — the space between an assistant naming your property and a guest completing the reservation. You can win the recommendation and still lose the booking, because the assistant had an OTA link it could trust and no direct path it could use. Worse, the description the guest reads is the OTA's boilerplate rather than yours.

There is nothing mysterious about the head start. OTAs invested early in large inventories, structured property data, booking technology and the integrations that let a third party read live rates and complete a reservation without a human in the loop. Assistants surface what is easiest to act on, and for as long as these tools have existed that has been an OTA link. This is an absence problem, not a penalty. Models will not recommend what they cannot check.

## How many travelers are actually using AI to pick a hotel?

More than half of U.S. travelers have now used AI to plan, book or navigate a trip, according to [Phocuswright's research](https://www.phocuswire.com/ai-surge-us-behavioral-shift-travel-phocuswright-research-2026). Use of generative AI platforms for trip research reached 33%, five times the 2024 level. Among millennials, 74% used AI on at least one trip in the past year.

The intent to book inside those tools is already there. Phocuswright found 44% of travelers would book directly inside an AI platform and 40% would let an AI assistant handle flight and hotel bookings on their behalf. Phocuswright's earlier report also put [gen AI trip planning at nearly 40% of U.S. travelers in 2025](https://www.phocuswright.com/Travel-Research/Consumer-Trends/Search-Slips-AI-Surges-Travels-New-Front-Door), an 11-point jump in a single year. This is moving faster than most independent operators have had time to react to.

## What does Google's AI Mode launch mean for a 60-room property?

On August 27, 2026, Google [turned on hotel booking inside AI Mode](https://www.phocuswire.com/news/technology/google-ai-mode-hotel-booking-agentic-flights-loyalty) in the U.S. The launch inventory came from OTAs and large chains — Expedia, Booking.com, Hilton, Priceline, Choice, IHG, Marriott, Wyndham and Trip.com. No independents. That is the starting line you are running from.

There is a useful detail buried in that announcement. Google product manager James Byers told PhocusWire that AI Mode results are organic, ranked the way traditional search results have always been ranked, with no paid placements and no way for partners to influence ranking commercially. A 60-room motel cannot outbid Marriott. It was never going to. What it can do is be the property whose information is clean, current and specific enough that the model is willing to name it.

The same analysis puts direct bookings at around **9–10% higher profit contribution per reservation** once you account for lower acquisition cost and higher on-property spend. It also notes that properties which have invested in a site, a booking engine and an email list commonly see direct reach 30–40% of their mix. Nobody is arguing you should drop the OTAs. They fill shoulder nights and reach travelers who would never find you by name. The argument is that every OTA booking should be there by design rather than by default.

## What makes an AI assistant pick your property?

Assistants reward properties that answer the question precisely. Most independent hotel content is written to sound appealing to a human skimming a homepage, which leaves a model nothing concrete to work with. Specificity is the whole game here.

-   **Identical property facts everywhere.** Name, address, phone and room count must match across your site, Google Business Profile, Apple Maps, TripAdvisor and every OTA listing. Conflicting data makes a model hedge, and a hedging model names someone else.
-   **Live rates and availability that syndicate.** If an assistant surfaces a rate that is stale or a room that is gone, the guest bounces to the OTA that showed real inventory.
-   **Answers to the questions travelers actually ask.** Pet policy with the fee. Parking, and whether it is free. Walking minutes to the three places people come to town for. Earliest and latest check-in. Write them as plain sentences, not as icons in a grid.
-   **Your own description, not the OTA's.** "Comfortable stay, good location" is what a model repeats when you have given it nothing better.
-   **Reviews with detail in them.** Volume matters less than whether reviews mention the specifics a traveler is filtering on.
-   **A direct booking path a machine can follow.** A phone number is not a booking path.

Most of the time the property already has every one of these answers and has never written a single one down where a machine can read it. The parking is free, the dog fee is $25, the trailhead is a nine-minute walk, the door code gets texted at 4 p.m. All of it lives in the head of whoever is working the desk, which is the one place no assistant can reach.

## Where should a 1–3 property operator start?

In order, because you have a front desk to run. The first two items cost nothing but attention and produce most of the movement. Doing them badly is still better than doing the fourth one first.

-   **Audit your facts across every listing (about two hours).** Open your Google Business Profile, your site, and your three biggest OTA listings side by side. Fix every mismatch. This is the least glamorous item on the list and the one that most often explains why a model will not commit to naming you.
-   **Write a real FAQ page (about three hours).** Twenty questions, plain answers, numbers where numbers belong. This is the single highest-return page an independent property can publish for AI search, because it is the format assistants extract from most reliably.
-   **Confirm your booking engine is reachable and current.** If your rates live only in a PMS that syndicates to OTAs and nowhere else, the assistant has exactly one path to offer, and it is not yours.
-   **Then work your past-guest list.** Everyone who has already stayed with you is a lead you have paid for once. That is [database reactivation](/insights/what-is-database-reactivation), and it applies to a property file the same way it applies to a contractor's CRM.

## Is this different from the SEO I already pay for?

It overlaps, and it is not the same job. Classic hotel SEO fights for a blue link on a results page. [Answer engine optimization](/services/aeo) fights to be the property a model is confident enough to name inside an answer where there are no ten blue links at all. The technical hygiene is shared. The content shape is not: assistants want extractable, specific, verifiable statements, and most hotel marketing copy is the opposite of that by design.

One more thing worth planning for. When an AI-referred traveler does reach you directly, they arrive mid-decision and they are comparing you against two other properties in the same conversation. Response speed decides those.
